Associate Replacement Cost: Price the Coverage Gap

An associate replacement cost estimate prices the work another dentist must perform when an owner steps back. Match required duties to usable coverage, then add distinct employer costs and any uncovered work. A salary alone can miss a paid absence, a separate management role or a gap that still requires temporary help.

Key takeaways

  • Build the duty schedule before the cost subtotal.
  • Separate paid weeks from hours available to cover work.
  • Count each replacement cost once in the earnings bridge.

Build associate replacement cost from the work required

Associate replacement cost is useful when the buyer needs someone else to perform work now done by an owner. A single annual salary does not answer how much work will be covered or which duties remain. List the required clinical sessions, management tasks and dates before pricing the role.

ADA compensation guidance describes salary and productivity-based arrangements and notes that benefits affect the package. Use the actual proposed terms rather than assuming one pay convention. (ADA compensation.)

BLS occupational wage estimates exclude employer costs of nonwage benefits. A wage statistic is therefore not a complete employer-cost estimate. (BLS wage scope.) Neither source establishes that a qualified dentist is available for this practice.

Distinguish paid time from usable coverage

Name the work first. The person hired for clinical coverage may not accept the owner's management duties. An annual employment budget may also pay for time away from the office. The useful denominator is coverage available for the required work, under the actual terms.

This differs from the sell-or-hire decision, which weighs ownership goals and displaced collections. It also precedes the earnings adjustment in the SDE guide. Here the decision is how much paid coverage is needed to fill a specified duty schedule.

Have clinicians check qualifications and the care schedule. Have employment advisers review the arrangement and applicable duties. The following arithmetic assumes those matters are resolved; it does not determine employment status, required leave, overtime treatment or a safe clinical workload.

Worked example: fund the uncovered hours

Every figure is invented. Assume the practice needs 1,600 clinical coverage hours during one year. A proposed associate has 32 usable clinical hours in each working week. The supplied annual salary is $208,000, paid across 52 weeks, including four weeks away. Those four weeks provide no clinical coverage.

Assume all remaining weeks and hours fit the required schedule exactly. There are no holidays, training hours, overlapping absences or other losses beyond those specified. Separately available temporary coverage costs $150 per uncovered hour, all employer and agency costs included.

Annual coverage or costCalculationResult
Associate working weeks52 − 448
Associate clinical coverage48 × 32 hours1,536 hours
Clinical shortfall1,600 − 1,53664 hours
Temporary clinical coverage64 × $150$9,600
Associate salarySupplied annual amount$208,000
Distinct employer costs and benefitsSupplied total$30,000
Separate management coverage6 hours × 48 weeks × $50$14,400
Total modeled replacement costSum of four cost rows$262,000

The $30,000 includes all modeled employer costs beyond salary. The management rate is also fully loaded. The management work is distinct from clinical work and is required only for the stated 48 weeks. Existing support staff, premises and equipment costs remain in the practice's base budget and are not added again here.

Test availability and price separately

First assume six paid weeks away rather than four. Hold salary, benefits, management work and required clinical coverage fixed. Associate availability falls to 46 working weeks, or 1,472 hours. The 128-hour gap costs $19,200 to cover. Total replacement cost becomes $271,600, an increase of $9,600.

For a separate branch, restore four weeks away and change only the temporary rate to $175. The original 64-hour gap then costs $11,200. Total replacement cost becomes $263,600, an increase of $1,600. The two changes are not combined.

Neither result predicts recruiting success or patient revenue. If temporary cover cannot match the actual dates, an annual hour total is insufficient. Mark the unfilled sessions instead of assuming hours from another month can cover them.

Carry the amount into the right earnings view

The next reviewer needs the duty map as well as the cost. Show which owner pay was included in starting earnings and which work the replacement plan covers. The earnings model must avoid keeping full old compensation and adding full new compensation without explaining the overlap.

For a buyer, connect the plan to acquisition financing. For a seller, compare the defined role with any DSO work-back requirement. A supported replacement budget is not a promised valuation increase or a commitment from a candidate.

Keep initial outreach seller-blind and obtain an NDA before identifying the practice or sharing named pay records. Coordinate staff questions with the seller when schedule or duty verification is needed. Set staff-announcement timing before buyer interviews reveal a planned ownership change.

Summary

Price the hours and duties that the practice actually needs. Compare available coverage with those needs before relying on a headline salary. Keep temporary cover and separate management work visible, with each cost counted once. Use a private introductory discussion to organize the unresolved business questions.

Frequently asked questions

Why are 52 paid weeks only 48 working weeks in the example?

The invented agreement includes four paid weeks away with no clinical coverage. This is a supplied term, not a required leave policy or a statement about a real candidate.

Why is management coverage a separate line?

The supplied clinical role excludes management. A distinct six-hour weekly duty is funded for 48 weeks, so the model prices it separately without counting clinical time again.

Is the $150 temporary rate a recruiting quote?

No. It is an invented fully loaded rate and assumes coverage is available on the required dates. A real staffing plan needs current terms and an actual schedule.

Can I subtract this cost directly from any seller earnings figure?

First establish which owner pay and duties the starting figure includes. The replacement schedule must connect to that definition, so old and new compensation are not silently counted twice.
